When ChatGPT burst onto the scene, most professional firms saw it as a fancy typewriter—a way to speed up emails and memos. But HSP GRUPPE, a German network of tax advisors, auditors, and lawyers, had a bolder idea: what if AI became part of the operational backbone of the firm itself?

For over two decades, HSP has invested heavily in digitizing and standardizing its processes, building a quality management system and a culture of continuous improvement long before generative AI was a buzzword. So when ChatGPT arrived, management didn't stop at "write my emails faster." They asked a more ambitious question: How can AI transform the way we deliver professional services?

From Efficiency Tool to Organizational Capability

HSP didn't just encourage employees to play around with ChatGPT. They systematically integrated it into core areas like tax consulting, legal research, client communication, and financial analysis. CEO Carsten Schulz emphasizes that the real challenge wasn't introducing the technology—it was helping the organization absorb and adapt to it.

To foster that adaptation, HSP launched monthly AI forums where employees share practical use cases. Meanwhile, strict internal data protection and governance rules govern how customer information is handled. Professional review and final responsibility always remain with the relevant tax, legal, or accounting experts.

But HSP went further. They standardized successful use cases across the entire network and developed shared AI agents. For instance, the "AI Client Communication" agent helps generate drafts and refine tone, while the "Accounting Assistant SKR03 & SKR04" supports specific accounting tasks. These shared tools reduce repetitive work and ensure that best practices benefit everyone—not just the tech-savvy few.

Impressive Results in Numbers

The results speak for themselves. Managing Partner Frank Heibel uses ChatGPT as a technical training partner to tackle complex tax issues. Partner Magdalene Posnak slashed the time needed to evaluate multiple real estate investments from nine hours to about two. Director Marco Sell uses AI-driven dashboards to explore financial scenarios with clients during meetings.

During the six-month evaluation period from February to July 2026, employees exchanged over 500,000 messages with ChatGPT. A staggering 84% of employees remained active weekly, and 98.6% of surveyed employees reported a boost in productivity. That translates to roughly 40,000 hours of saved time annually—time that can now be spent on higher-value work.

Redesigning Workflows with AI

HSP is now exploring the next frontier: agentic AI with ChatGPT Work. After small-scale pilots, they've identified 88 opportunities for automation. But Schulz believes that number is too small. The real question isn't how to automate existing processes—it's how to redesign them entirely.

Take a classic pain point: accountants often discover missing information months after completing bookkeeping, when they're already preparing annual reports. HSP is experimenting with having ChatGPT Work continuously review bookkeeping throughout the year, flag missing documents, and proactively request them from clients. By the time accountants open the files, much of the preparatory work is already done.

This shift from reactive to proactive is what sets HSP apart. They're not just using AI to do the same things faster; they're reimagining how work gets done.
